When everyone can access an AI shopping assistant, what becomes scarce?

Visibility.

If your product data isn't structured, machine-readable, and feed-accurate, AI agents skip you. There is no page two to scroll to. No long tail to wait on. The agent simply moves to the brand it can understand. Merchants with clean catalogs become the scarce resource in a flood of shopping agents.

That scarcity premium is where the real value is being created - not in the traffic numbers, but in the infrastructure that determines who shows up.

The Infrastructure Arms Race

While Shopify headlines the 13x growth, a silent arms race in commerce protocols is the actual investment story. Three standards now exist, and they're being built by the biggest companies in technology:

Universal Commerce Protocol (UCP) - Co-developed by Shopify and Google. An open standard defining how AI agents transact with merchants across any platform. Backed by Amazon, American Express, Etsy, Mastercard, Meta, Microsoft, Salesforce, Stripe, Target, Walmart, and Visa. This is the shared language that lets a merchant sell on every AI surface without building separate integrations.

Agentic Commerce Protocol (ACP) - Co-developed by OpenAI and Stripe, launched September 2025 as an Apache-2.0 open standard. It introduces the Shared Payment Token - a scoped payment primitive that lets agents initiate purchases without exposing buyer credentials. Model Context Protocol (MCP) - Created by Anthropic and donated to the Linux Foundation's Agentic AI Foundation in December 2025. Adobe's Digital Trends data showed that AI-referred traffic to US retail sites converted 38% worse than non-AI traffic in March 2025. By March 2026, the same metric had flipped to plus 42% in AI's favor. That's an 80-percentage-point swing in twelve months. AI traffic to US retail sites rose 393% year over year in Q1 2026 per Adobe. During the 2025 holiday season, AI shopping traffic grew 693% year over year and AI agents influenced approximately $262 billion of global online spend - roughly 20% of the $1.29 trillion total.

Schema-compliant product pages are cited 3.1x more frequently in AI-generated shopping results, according to industry coverage of Google I/O 2026. Feed quality is the universal multiplier across every AI surface.

The question is no longer whether AI will reshape commerce. The question is whether your products are legible to the agents that are already deciding what to recommend.

The Bigger Numbers

McKinsey estimates up to $1 trillion in orchestrated revenue from agentic commerce in the US B2C retail market alone by 2030. Morgan Stanley projects that nearly half of online shoppers will use AI shopping agents by 2030, accounting for approximately 25% of their spending.

A study cited by CommerceTools found that 73% of consumers are already using AI in their shopping journey. Only 13% say they've completed a purchase after being referred by an AI assistant - but 70% are at least somewhat comfortable with an agent making purchases on their behalf.

The McKinsey and Morgan Stanley figures are projections, not realized results. The survey-based behavioral data, by contrast, is the early signal from a market that has already moved past the proof-of-concept phase - and the adoption gap between research and transaction is closing fast.

The Bear Case

The most obvious counterargument is the one the data itself supports: AI traffic is still a rounding error at the store level. At 0.06% to 0.10% of sessions, there is nothing to trade on today. Many merchants paying five-figure retainers for "AI visibility" services are buying fear, not revenue.

That's fair. The current dollar impact is small.

But this is the same pattern we saw with mobile, social commerce, and search at their early stages. They all started as fractions of total traffic. The merchants who invested in structured data, clean feeds, and platform compliance before the channels scaled captured outsized returns. The ones who waited competed on level ground.

What to Watch

The asymmetric opportunity here isn't in betting on which AI shopping app wins. It's in recognizing that the protocol layer - UCP, ACP, MCP - is the infrastructure being built beneath the consumer-facing apps. The companies controlling or building on these standards have the structural advantage regardless of which interface consumers use.

Watch for: - Google's Universal Cart debut - as reported ahead of Google I/O 2026, Universal Cart was expected to span Search, Gemini, YouTube, and Gmail in a single persistent cart, powered by UCP. That puts Google's full reach behind the protocol. - Merchant readiness gaps - schema compliance, GTIN completeness, and feed accuracy are the universal prerequisites. Merchants that aren't prepared by the end of 2026 will be invisible to every AI surface simultaneously. - The payment layer - ACP's Shared Payment Token and similar tokenization primitives from Visa and Mastercard are solving the trust and security problem for agent-mediated transactions.
