Nvidia Buys the Store Where Rivals Try to Sell


On Thursday, NvidiaNVDA-- announced it had agreed to acquire Hugging Face — the open-source AI platform where 18 million developers discover, test, and deploy machine learning models — for $12.93 billion. The company has been Hugging Face's largest contributor of open models and data. It is now buying the platform outright.
This is not just another Nvidia deal. It is a structural move that changes who controls the distribution layer of the AI ecosystem. And if you hold or watch Intel, which invested in Hugging Face alongside Nvidia three years ago and is now trying to compete with Nvidia in AI chips, the implications are worth mapping carefully.
The layer that sits between chips and customers
Hugging Face functions like the App Store for AI models. It hosts 3 million models, 500,000 datasets, and 1 million applications, used by more than 200,000 companies. Before a developer deploys an AI workload, they typically visit Hugging Face to compare model performance, evaluate architecture trade-offs, and benchmark inference costs.
The platform is hardware-neutral in theory. Developers use it to evaluate models for Nvidia GPUs, AMD accelerators, Google TPUs, and Intel Gaudi chips alike. That neutrality is not incidental — it is the platform's most valuable feature for everyone except the dominant chip vendor.
When Nvidia buys Hugging Face, it doesn't just acquire a software platform. It acquires the shelf space where developers decide which chip's ecosystem to build in. Nvidia has promised that the platform will remain open and that its compute will not be required to deploy through Hugging Face. But the structural incentive to maintain that neutrality is different now. Analyst Nick Patience of Futurum Group noted that unlike Microsoft's acquisition of GitHub, where Azure needed platform credibility to compete with AWS and Google Cloud, Nvidia already dominates AI compute, reducing the reason to keep the platform demonstrably neutral.
What Nvidia is actually paying for
The price tag is approximately 86 times Hugging Face's estimated annualized revenue of $150 million. Nvidia isn't buying current cash flow — barely any exists. It is buying three things:
Market intelligence. Owning the distribution layer gives Nvidia visibility into which model architectures and workloads gain traction, months before that demand shows up as GPU orders. This intelligence reduces dependence on third parties to keep the open ecosystem healthy.
Better placement for its own models. Nvidia has released its own Nemotron family of open models. With ownership of Hugging Face, it controls the default evaluation environment where Nemotron competes with Meta's Llama and other rivals.

A structural hedge. The biggest threat to Nvidia's data center dominance comes from its own customers — Meta, Microsoft, and OpenAI — who are developing custom silicon to reduce reliance on Nvidia GPUs. A thriving open-model ecosystem, anchored on a platform Nvidia controls, provides enterprises with an alternative that still runs on Nvidia hardware.
The deal also follows Nvidia's $20 billion acquisition of Groq assets late last year, signaling a clear pattern: Nvidia is no longer just selling the shovel. It is buying the map.
Intel's awkward position
Here is where it gets uncomfortable for Intel.
In August 2023, Hugging Face raised $235 million at a $4.5 billion valuation from a consortium that included Google, Amazon, Nvidia, AMD, Intel, IBM, Qualcomm, and Salesforce. Intel invested in a platform that would become central to AI development — and now that platform is owned by Intel's most direct competitor.
More importantly, Intel's own AI chip strategy depends on developers evaluating its Gaudi 3 accelerator as a credible alternative to Nvidia's GPUs. Gaudi 3 offers 1,835 TFLOPS of BF16 compute at a list price starting around $15,000, roughly half the cost of Nvidia's H100 at $30,000. On paper, it is competitive.
But competitive on paper is not the same as visible to developers at the moment they are choosing. And the moment they are choosing is increasingly one where Nvidia owns the storefront.
The economics Intel needs this deal to not matter
Intel's underlying financials tell the story of a company spending heavily to catch up while still losing money on its core operations. Trailing twelve-month revenue is growing at 7.5 percent, but operating margins sit at negative 9.4 percent and return on invested capital is negative 0.9 percent. The company is burning through $12 billion in annual capital expenditures while carrying $99 billion in total debt and only $12.9 billion in cash.
The market, however, has priced in a dramatic turnaround. Intel's stock has gained 148 percent year-to-date and is up nearly 275 percent over the past twelve months. At a $485 billion market cap and roughly 8.5 times trailing revenue, Intel trades at a valuation that assumes its AI strategy works, its foundry business gains customers, and its data center division returns to profitability.
The Nvidia-Hugging Face deal doesn't change any of Intel's financial numbers. It changes the competitive terrain those numbers have to survive in.
The real question
Open-source models accounted for 11 percent of enterprise AI usage in 2025, down from 19 percent in 2024, according to a Menlo Ventures survey. The open-model share is already declining even as the broader AI market explodes.
If the platform where open-model developers discover and evaluate alternatives becomes owned by the dominant chip vendor, the decline could accelerate. Not through any overt restriction — Nvidia has pledged to keep Hugging Face open — but through the subtle economics of integration, prioritization, and visibility that always flow toward the owner.
For Intel, the question is whether its Gaudi strategy can gain traction when the evaluation layer tilts, even slightly, toward Nvidia. For anyone holding Intel at current levels, the question is whether the stock's 148 percent run has already priced in a best-case scenario, one that assumed the competitive landscape would remain roughly as it was when the rally began.
The Nvidia-Hugging Face deal suggests otherwise.
