The question most investors get wrong isn't how many stocks they own. It's how many of those stocks are actually paying them.

You might hold the S&P 500 in a mutual fund or an index ETF and call yourself diversified. You might own dozens of tickers across a brokerage account and feel the same way. Both instincts are understandable. But in a market where the top ten companies represent nearly 40% of the index — a level of concentration not seen since the mid-1960s — the headcount of companies you own tells you less about your real risk than the cash-flow engines you've actually wired into your portfolio.

Let's look at what's happened to the market's plumbing.

The "Great Narrowing" is real, and it's structural.

By mid-2025, the ten largest companies in the S&P 500 accounted for almost 41% of the index by market cap. As of July 2026, that weight sits around 37.8%, still historically extreme. To put that in perspective, in 1990 the top ten held roughly 19%. In 2015, about the same. In a decade, concentration doubled.

That doesn't mean the big companies are overvalued just because they're big. Many of them are genuinely profitable, with strong balance sheets and enormous free cash flow. The earnings have concentrated too. But the gap between market weight and fundamental weight tells you something: the top ten held 41% of index weight in 2025 while generating only about 32% of total earnings. Market value concentration has outpaced profitability concentration. The cap-weighted S&P 500 trades at nearly a 30% premium to its equal-weighted counterpart, up from 13% before the pandemic.

Then there's the thematic correlation. The current ten aren't diversified across sectors the way the giants of the 1990s were — IBM, Exxon, GE, Philip Morris. What happened last time the index got this narrow?

All of these answers are technically correct and practically useless at the same time, because they measure diversification in terms of volatility reduction. For income investors, volatility reduction is secondary to payout diversification. A different question matters more: how many independent cash-flow sources do you have, and how likely is it that they all break at once?

That's where the dividend angle changes the math. A CFA Institute study comparing dividend and non-dividend portfolios found that dividend portfolios achieved their peak diversification with fewer stocks and showed smaller volatility reductions as you added more names. Going from 10 to 40 dividend stocks cut volatility by 3 percentage points (19% to 16%), versus 5 percentage points for non-dividend portfolios. Dividend-paying companies are naturally less correlated with each other and less volatile to begin with. You need fewer of them to feel stable, but you still need enough of them that one cut doesn't break your plan.

The real answer is structures, not tickers.

Here's what I'd rather you track than the number of companies in your account: how many different ways are you getting paid?

A portfolio of 20 large-cap tech stocks pays you nothing in the meantime. A portfolio of 20 dividend-paying companies across financials, healthcare, consumer staples, energy, and utilities pays you on four or five different economic triggers. Interest rates, housing, commodity prices, consumer spending, regulatory cycles — each sector has its own rhythm. When one slows, the others are likely carrying the income.

That's the diversification that actually matters for retirement. Not the number of tickers, but the number of independent payout mechanisms. Rents from a REIT, lending spreads from a BDC, regulated returns from a utility, commodity-linked cash flow from energy, consumer spending resilience from staples — these don't all peak and trough together. They stagger.

International dividend strategies add another layer. Developed markets outside the U.S., particularly in Europe, are structurally more value-oriented. Their returns derive more from financials, industrials, and cash-flow-generative sectors rather than technology. And they offer meaningfully higher dividend yields than comparable U.S. strategies.

What this means for your portfolio right now

If your equity exposure is primarily through S&P 500 index funds, you already have heavy concentration in the AI trade. That's not a sell signal — these companies are making real money. But it does mean your dividend yield is structurally lower than it would be if you tilted toward sectors that actually distribute cash. In 2025, roughly 60% of the S&P 500's return came from AI-associated stocks. If your income portfolio is riding that same wave, you're getting performance but not payout.

The practical move isn't to count stocks. It's to count income streams and make sure they're drawn from different economic sources. If all ten of your positions are cyclical growth companies, you don't have ten diversifiers — you have one.
